Pilots are designed to succeed, not to scale
Pilots usually use clean data, a narrow scope and an enthusiastic group of users. In the real world — with messy data, legacy systems and thousands of edge cases — everything changes.
Five common reasons
- No clear business metric from the start.
- Integration with core systems not planned.
- No continuous quality evaluation.
- Risk and compliance involved too late.
- Nobody owns operations after the pilot ends.
Design for production from day one
Pick a real use case with real data and real metrics. Involve risk from the first week. Build automated tests before building the agent. And plan a rollout by traffic cohort.
A pilot without a plan to scale is just an expensive demo.
