The cost-cutting trap

The most common calculation is: AI handles X% of work, so we save X% of staff cost. It’s easy to understand but often creates wrong expectations and resistance from the very people who need to support the project.

Where freed capacity goes

  • Serving more customers without growing the team.
  • Reaching out proactively instead of waiting for calls.
  • Spending time on complex, high-value cases.
  • Offering 24/7 service that was previously out of reach.

A better way to measure

Measure three layers: efficiency (cost per interaction), quality (resolution rate, satisfaction) and growth (cross-sell revenue, retention). The third layer is usually the largest and the least measured.

The real value of AI isn’t doing the same work cheaper — it’s being able to do new things.
